Think in jobs, not in pieces
Each layer should do one thing clearly: manage moisture, keep warmth, or block wind and rain. That is easier than treating every jacket as a special case.
Start a little cool
If you are fully warm before moving, you will usually overheat after ten minutes. Begin slightly cool and let movement do part of the work. That helps keep your base layer drier.
The practical stack
For many day hikes the simplest useful system is a moisture-managing base layer, a light midlayer for warmth, and a shell or rain layer for wind and precipitation. In colder shoulder-season conditions, add one compact insulating piece for breaks.
Make changes early
People wait too long to open a zip, remove a layer, or add a shell. Small changes made early keep you drier and more comfortable than one big correction after you are already chilled or sweaty.
